The challenge

The challenge

Petrogas operates five installations in the Dutch North Sea. Planning annual walk-to-work (W2W) maintenance campaigns is a complex logistical puzzle: coordinating the vessel, helicopters, and vendors across manned and unmanned platforms with very different access constraints.

Traditionally, campaigns are planned manually and then “frozen” weeks in advance. This often leaves limited flexibility to optimise costs, vendor schedules, or in-field logistics. The result can be non-productive days, higher travel costs, and lost opportunities to combine work efficiently.

Solution

Dashboard displaying offshore logistics planning with metrics on vendor cost, flights, vessels, total cost, and non-productive time. The interface includes a color-coded schedule of vendors and assets, a timeline of activities for platforms A12, A15, A18, B10, and B13, and a simple map showing their relative positions.

We worked with Petrogas to build an AI-assisted planning algorithm for W2W campaigns. Using the same planning and logistics rules as Petrogas - from maximum personnel on board to helicopter seat availability and concurrent activity limits - the tool generated optimised campaign schedules.

Instead of relying on static, manual plans, Petrogas planners could now test scenarios and instantly see trade-offs between vessel days, helicopter use, and vendor deployment. The optimisation targeted total campaign cost while ensuring all operational rules were respected.

A web-based interface made the results transparent and easy to review, giving planners control while letting the algorithm do the heavy lifting.

Results

~5% cost savings potential

identified compared to Petrogas’ baseline plan.

Fewer non-productive and travel days

improving efficiency for both staff and vendors.

Clearer planning process

enabling more proactive vendor engagement and faster iterations.
